Performance max agency
Performance Max for stores with sales history: brand searches excluded, one campaign per margin band, targets set from your numbers. Scoped in a free plan.

Who it's for
- Stores with steady sales history and clean conversion tracking, which Performance Max needs to learn from
- Brands with strong product imagery and a few clear categories that suit separate asset groups
- Stores whose single Performance Max campaign is taking credit for brand searches that would have come anyway
- Retailers who want to be in Shopping, YouTube and Discover without running three separate campaigns by hand
Performance Max is Google's campaign type that runs your products across Shopping, Search, YouTube, Display, Gmail and Discover from one budget, with Google deciding where each dollar goes. It works well when the feed is clean, the conversion data is accurate and the campaign is given a target it can hit. It goes wrong when it is left as a single catch-all campaign that quietly spends on your own brand name and reports the result as growth.
We run Performance Max for ecommerce stores that already have sales history, because the campaign learns from your conversions and it needs real ones to learn from. Our approach is to split it by product margin, exclude brand searches so the campaign has to find new buyers, build the asset groups each category needs, and read the reports Google does give you rather than the ones it does not.
Of the four levers, this is one that moves visitors. We run it in your own Google Ads account alongside Standard Shopping where that is the better tool, and the free plan says which product groups belong in which campaign type. The monthly fee is flat and scoped in that plan.
How we run it
The honest process, in order.
Check the conversion data the campaign will learn from
Performance Max optimises towards whatever conversion action you give it, so a wrong or double-counted purchase event teaches it the wrong lesson from day one. We check that the purchase conversion fires once per order, carries the right value and currency, and matches your store's order count within a reasonable gap. If enhanced conversions or new-customer values are available in your setup, we switch them on, because the campaign can then be told to value a new customer above a returning one. Only after this is clean do we build anything.
Take the brand name out of the campaign's reach
A Performance Max campaign left alone will show for searches that include your brand, and those sales would mostly have happened anyway. We put brand terms in their own small Search campaign, add brand exclusions to Performance Max, and where the account allows it set the campaign to prefer new customers. This makes the reported return on Performance Max look worse and makes it true. Once you can see what a new customer actually costs, the decision about how much to spend is a real one.
Build one campaign per margin band, one asset group per category
Products with different margins need different targets, so we group the catalogue by margin using custom labels in the feed and give each band its own campaign and budget. Inside each campaign, asset groups follow the categories a shopper would recognise, each with its own images, headlines, descriptions and, where you have it, video. Listing groups tie each asset group to the right products. The result is a structure where a change to a target affects one kind of product, not the whole store.
Give each campaign a target it can actually reach
A target return set too high starves the campaign; one set too low lets it spend on anything. We calculate the break-even return from the margin of the products in each campaign, set the target a little above it, and leave it alone for long enough to settle. Changing targets every few days resets the learning and hides whether the campaign was working. Budget increases come in steps, after a period at the current level shows the return holds.
Read the insights Google does show, and fill the gaps ourselves
Performance Max reports less than Standard Shopping, but it is not blind. Search categories, asset group performance, product-level sales in Merchant Center, and the placement report all exist and get read. What Google will not tell you, we work out from your own data: how many of the orders came from new customers, which products drove the revenue, and what the margin on those orders was. The monthly note you receive is built from both, and it is written in plain language.
Worked example, not a result
Example: separating brand spend from new-customer spend
Say a store spends $10,000 a month on one Performance Max campaign and reports $60,000 in revenue from it. The search category insights show that a large share of the conversions came from searches containing the store's own name.
Put the brand terms in a small Search campaign of their own, add the brand as an exclusion to Performance Max, and set the Performance Max target on new customers. The next month, say the brand Search campaign spends $1,000 and returns $30,000, while Performance Max spends $9,000 and returns $27,000. The blended number looks the same as before, but the store now knows what new-customer traffic really costs and can decide whether $9,000 for $27,000 is worth it at its margin.
Round numbers, invented to show the split, not a result.
